Back to the Future: Why AI Needs the Business Logic You Already Have

Lounging in a chair over the weekend watching one of my favorite franchises of all time, I had my own Doc Brown moment. There was no concussion involved, but definitely a face palm because I realized what’s missing in the many AI discussions (including my own) about preserving and using context in the workplace.
I’ve been writing for months about context engineering and human-AI collaboration frameworks. I’ve explored the Partnership Matrix for different collaboration modes and argued that product roadmaps need to preserve meaning across human-AI handoffs. But sitting there watching Marty McFly, I realize I might have made a wrong assumption. I’ve been assuming teams could easily articulate their business logic when they want AI systems to use it.
Teams already know how to handle complex business logic and context handoffs. They do it every day. The customer service rep who knows when to escalate to a manager. The sales team that can tell which leads are worth pursuing. The product manager who understands why certain features matter more than others.
All of this business logic exists in your organization right now, but it’s implicit. Humans read between the lines, fill in the gaps, apply judgment based on experience and context that they’ve never had to articulate before. When only humans are involved, this works fine. Putting AI into the mix requires the implicit to become explicit, and that may be the challenge.
MIT’s recent research on enterprise AI deployments reveals that 95% of AI pilot programs stall and deliver little measurable impact, not because of model quality but because of what they call the “learning gap” between tools and organizations. Companies keep building AI capabilities that work for individuals but fail when they need to integrate into existing business workflows. The tools don’t learn from or adapt to how teams actually work, and teams don’t know how to modify their processes to accommodate systems that need everything spelled out.
We keep treating this like a technology problem when it’s a business problem. You can’t solve organizational handoff failures with better AI models. You solve them by making explicit the business logic that successful teams were already using implicitly.
The Invisible Business Logic That Runs Everything
This decision-making typically doesn’t live in documentation. It lives in experience, intuition, hallway conversations, and the tribal knowledge that accumulates in teams and businesses over time. An escalation of a support ticket seems simple until you realize it involves identifying which tier the customer belongs to, technical complexity of the problem, team capacity available to help solve it, and urgency of the issue itself. Some of this might be in your systems, but not all of it, so the person has to fill in the blanks.
However, an AI system can’t do any of this. They can’t ask “what did you mean by urgent?” or understand that this customer always calls when they’re having network issues, not software problems. They need explicit rules, clear decision trees, and documented context to operate effectively.
